The challenge

  • Sage X3 had been live for 18 months but never stabilized.
  • MRP suggestions were ignored by planners. Production scheduling happened in spreadsheets.
  • Standard cost and actual cost did not reconcile. Variances were not understood.
  • Month-end close took 18+ days. The CFO was considering replacement.

Our approach

2-week assessment

Identified the actual root causes: master-data gaps in BOMs and routings, planning policy misconfiguration, and accounting code errors driving cost variance.

MRP and master data repair

Cleaned BOMs and routings, set planning policies item-by-item, and worked alongside planners to rebuild trust in MRP output.

Costing reconciliation

Repaired accounting code configuration so production transactions posted cleanly. Built a costing reconciliation report finance could use monthly.

Close acceleration

Documented a close checklist, eliminated several reconciliation spreadsheets, and built a 6-day close calendar.

Outcomes

  • MRP became the primary planning tool within 60 days
  • Production cost reconciled to the GL within 90 days
  • Month-end close reduced from 18+ days to 6 days
  • Replacement project canceled — Sage X3 retained
